Decision Ladder (fast, fair decisions in ≤24 hours)

Principles

  • Decide at the lowest competent level.

  • Timebox every step (hours, not days).

  • If blocked, auto-escalate—don’t linger.

5 rungs

  • Clarify (0–2h): Requester states the decision needed, options (A/B), impact, and deadline.

  • Owner Decide (≤24h): Named Decision Owner picks A/B (or C) and documents the why.

  • Peer Review (optional, +4h): One relevant peer sanity-checks risk/fit; no committee.

  • Escalate (auto, +12h): If Owner can’t decide, it jumps to the next role on the chart (PM → Director → Sponsor).

  • Communicate & Commit (0–2h): Post the decision to the team channel + action owner + due date.

Rules of engagement

  • No decision “parked” without a time; every item has an owner and deadline.

  • Disagreements are logged as assumptions to test, not reasons to stall.

  • Reversibility matters: Type 2 (reversible) decisions bias to speed; Type 1 (hard to reverse) get an extra peer check—still within the 24h window.
